It fits when

  • You have a defined workflow and a measurable baseline.
  • Your data is sensitive, regulated, or commercially material, and a generic SaaS pilot won't clear procurement.
  • The decision has been "we should try AI here" for more than one quarter.

It doesn't fit when

  • You don't yet have a use case with an operational owner: start with a Discovery Sprint.
  • You want a vendor demo rather than a real deployment: that's someone else.

The deliverable

  • A working POC deployed inside your environment (self-hosted, your own cloud tenant, or a regulated hybrid; never ours by default).
  • A baseline capture against which the POC is judged, agreed at day one, not invented at readout.
  • Cost and governance instrumentation from day one: tokens, compute, kWh, audit trail. Not a bolt-on.
  • A go / no-go recommendation at the end, with the honest case for "not yet" included.
  • The code, configs, and runbooks, yours to keep whether or not you proceed.
How it works

The phases

  1. Scope (days 0–2)

    Confirm the workflow, define the baseline, agree the go/no-go criteria.

  2. Build (weeks 1–3)

    Stand up the environment, integrate with source systems, instrument, iterate.

  3. Measure (week 3–4)

    Compare against the baseline; where results disagree with assumptions, we say so.

  4. Readout (end week 4)

    Joint session with engineering, operations, and whoever owns the budget. Written report follows.

Typical range sized at scope. If the POC shows the economics don't work, we stop the build before handover and charge for the scope, build, and honest report. You do not pay for a production roll-out we wouldn't recommend.
